Swap 24 question

Hi, I am currently on a 3 year Swap 24 contract. My NEXT payment in September will be the 1st of the reduced payments. I have just tired to upgrade my current phone but it says that I still have a difference to pay. My understanding of Swap 24 was that you could upgdae for free after 24 months. Am I wrong or will that kick in after I've made my 1st reduced payment (which would leave me with 11 months to pay)?

Does it say how much the difference is that needs to be paid as it might be that you have to wait until after 1st September before upgrading ?
