HDMI extractor causing sync problems

I am in the process of setting up a projector and surround sound setup at home.  The projector has no audio output, but internal speakers, which I intened to mute.  I am using an HDMI extractor to split the visual send the audio via optical cable to the surround sound system.

 

When I connect my Apple TV  to this setup, there are no a/v synchronisation issues, but when I connect my Sky Q mini-box, There is a few millliseconds' delay between the audi and video.  If I go in to the settings and set the HDMI delay to anythng but 0, the delay gets worse.  

 

Any suggestions?

Why use an extractor - both the SKY main & mini boxes both have optical outputs

The idea was to have one source for the projector and one for the soundbar (I.e. the extractor). I would then user an HDMI switcher feeding in to the extractor. Then I could switch between Sky, Apple TV and XBox.
